前言

毕业实习是对我们大学四年的一次综合性测验。我们要将所学的知识应用到实践工作中，才代表我们四年的努力没有白费，才代表我们是合格的当代大学生。毕业实习又是我们步入社会前的一次实弹演习，考验我们能力，磨砺我们的意志，为我们 参加工作做好准备。我这次选择的实习单位是一家工厂，工作比较辛苦，正是为了锻炼锻炼自己。努力工作了一个多月，我相信这些付出不会白费。

一、实习目的

学习理论知识的目的就是利用理论知识指导实践的工作。空学一脑子的理论，却不能胜任相应的工作是绝对不行的。因此我这次毕业实习的目的就是将学习中学到的5S理论运用到实践工作中，将理论和实际相结合，巩固在学校学到的知识；培养自己分析问题和解决问题的能力，并发挥自己的才能，在当代社会的激烈竞争中找到自己的一席之地。

（一）、美的集团冰箱事业部经开区工厂规模、经营范围和市场定位等信息的描述

美的制冷家电集团是美的集团的二级产业集团之一，下辖中国营销总部、国

际事业部、家用空调国内事业部、家用空调海外事业部、冰箱事业部、洗衣机事业部、中央空调事业部、压缩机事业部及制冷研究院，共九个经营单位。

目前拥有员工万人，拥有美的、小天鹅、荣事达、华凌等多个品牌。拥有中国最大最完整的空调产业链，主要生产家用空调、商用空调、大型中央空调、冰箱、洗衣机等家电产品以及空调压缩机、冰箱压缩机等家电核心配件，生产基地遍及全国，除顺德总部外，在国内的广州、合肥、芜湖、无锡、武汉、荆州、重庆、邯郸以及国外越南等地建有生产基地。

合肥经开区工业园：位于安徽省合肥市，是一家长期致力于生产、销售各类制冷设备的上市企业，拥有员工5000多人，厂区总面积20万平方米，目前年产能600万台；

（二）、美的集团冰箱事业部经开区工厂组织形式及部门分工简介

公司的生产活动为订单驱动型，依据工厂的生产能力，工厂制造中心每月下达生产任务，经开区工厂负责完成中心下达的生产任务。

生产部:接到生产任务，工厂生产部将做好下个月的排产计划，依据大的生产计划，再具体细分到每个星期、每个工作日。工厂内分厂和线体依据生产部下达的排产计划完成每天的生产任务。

品质部：对口事业部的品质管理部，工厂设置品质部，具体负责工厂所有产

品品质管理，处理客户品质问题投诉等。品质部依据产品的具体生产状况，在每个生产流水线配置数量不等的质检员，基本任务为从源头上杜绝产品品质问题

品质部还有一个重要的任务是，维护整个工厂的“品质”―工厂体系工作的开展。工厂所有的基础体系工作，包括GB 28001―OHSAS 18001（职业健康安全管理体系）、ISO 9001（质量管理体系）以及ISO14001（环境管理体系）的监控和推进。品质设置一体系主管，具体负责开展相关工作。

管理部：现代企业活动中，管理活动日益备受企业人重视。良好的企业管理活动，给企业带来巨大的收益：留住人才，维护组织活动良好、有序进行，为生产和服务活动的开展提供保障。

工厂管理部，就是为开展和维护工厂日常的运营活动而设置。管理部下设近30个综合管理岗位，对应开展运营管理活动。例如其中有文化主管、投资主管、安全主管、后勤主管、信息主管等，各司其职，不仅负责对下开展管理活动，同时也兼具监控其他部门各项活动的开展。

管理部，负责对所有的运营活动进行监管。设置基础管理专员一职，推进和监督各主管开展工作，并做一些基础性的管理工作。例如工厂员工行为规范、工厂MIP、PDM、EAM等流程的监控以及干部整风活动的开展，基础管理专员要及时跟进这些基础性工作的开展，对各主管开展的工作进行考核、监督。

财务部：以经开区工厂为例，经开区工厂组织结构中，设置了与品质部、生产部等部门平行的财务部，财务部负责经开区工厂所有的财务活动，但财务部部长的直接领导却是事业部的财务管理部负责人，其在经开区工厂层面更多的是支持和帮助总经理开展工作。

工程部：工程部具体负责的是整个经开区工厂的产品技术、工艺技术、设备管理和模具管理等方面的具体管理和指导下级单位落实具体工作。

由于工厂运营管理的需要，前期经过调研和工厂员工具体反映，工厂工程部运作效率较为低下，经工厂管理层研究并报事业部相关部门备案后，工厂决定对工厂部实行改革，具体增设了“设备部”。

设备部：该新增的部门具体负责的是设备和模具的管理。独立出来的设备部，较为独立的完成工厂所有关于设备方面的任务和开展相关的工作。相应的部门模块间推诿和内耗减少了许多，有利于工厂运营效率的提高。

（三）、在经开区工厂实习的具体内容描述

在日常的工作中，最为突出的有几个方面：

我应聘的岗位是美的的储备干部，根据从基层干起的原则，我被分配到装三分厂的二号线前装班，所属岗位是打导轨，文件记录是修炮。以下简要谈谈我在前装班对其生产流程和现场管理的观察和看法：

前装班共有40名普工和后来并入的6名焊工，整个班的流程是装门---冰箱正面：装显示屏和卡盒盖、打顶灯、打风道、装导轨、装蒸发器、打固定片，冰箱背面：放地垫、接电源线及线头、夹泡泡和卡线盒、接管---焊接---质检台和返修台。

提高产量的措施：

1、掉线尽量不停线。具体做法是实施机动负责和员工掉线互帮制度。一旦有员工跟不上线，他所属组的机动就会来给他帮忙以至跟上线（机动就是班里的组长，前装班有三个组长）就是机动负责制。员工互帮就是指掉线员工的下一个工序的员工赶上掉线员工的时候不要站着等待而去前一台冰箱做掉线员工的工作。

2、强调“动起来”的工作态度。班长要求员工在冰箱来的时候尽量在第一时间“消化”掉，后面工序往前压，尽量减少掉线。

3、员工自检和互检制。自检和互检除了包括各个工序的规范操作还包括对冰箱门体和内胆（有无凹凸和划痕）的检查。这个制度是为了减少冰箱返修和提高产品质量。

与论文有关的现场5S管理

1、物料要有序的摆放在规定的位置，物料要盛放在周转箱和周转车上。

2、空置的周转箱和周转车要摆放划红线的区域内，以方便统一的回收并给生产腾出空档。

3、员工要负责岗位区域内的卫生，一般都是在空闲的时候清扫。

4、茶杯、饮料等与工作无关的物品统一放置到班体专用桌和配备的抽屉里。 这些措施给生产腾出了必要的空间，创造了干净、整齐的现场，对提高产量、降低成本和保证产品品质有着积极的作用。

（四）、专业知识、专业技能等在实习过程中的体现以及实习单位对工商管理专业学生综合素质的需求点在实践中体现的专业知识

1、我们在生产管理这门课里学到的5S现场管理理论在美的工厂里得到了实践。美的的5S（整理、整顿、清扫、清洁、素养）现场管理制度是科学的现代管理理论，为工厂创造了一个整洁的生产环境，节省了生产成本，保证了产品的品质，提高了产量和企业的形象。

2、在美的，我体验了美的的人力资源管理流程。有招聘、培训、激励和负激励、请假和离职。美的的人力资源管理还是比较成熟的，薪酬和福利制度相当完善，这极大的增强了员工的归属感，提高了员工的积极性。

实习单位对工商管理专业学生的要求大致有以下几点

1、沟通和协调能力。规模较大的工厂部门较多，要想做好管理工作必须有很强的沟通和协调能力。在美的，我才发现沟通和协调的作用可以使各单位消除冲突，实现共赢以求得整体优势的最大化。

2、身体素质。管理工作是一种压力很大，非常繁琐的工作，没有过硬的身体素质是不能胜任的。
